We demoed our device at a trade show in March, filed nothing, and a competitor just filed something similar. What did that demo cost us?

The demo likely started a public disclosure clock - in the US you get a 12-month grace period from March, so a filing before next March can still hold domestically, but most of Europe and China require absolute novelty: if the demo was enabling, those rights may already be gone. Priority now: a provisional application on what the demo did not reveal - internals, methods, parameters no booth visitor could see - because that's likely still clean. The competitor's filing only blocks what it enables and claims, so it's not automatically fatal.
