The $1.3M gap is rep optimism wearing a commit label - never bridge it, adjudicate it. Run stage-weighted history first: your actual close rate per stage over the last 4 quarters against today's pipeline gives you a statistical baseline. Then inspect every deal in the gap with three questions - economic buyer met, paper process mapped, close date the customer said out loud versus one the rep typed. Deals failing two of three drop to best case. You'll land near $2.3-2.5M defensible, and give the CFO commit, best case, and pipeline as three lines with your logic shown. Which stage does your slippage histogram spike in?
