KPI Dashboard: Examples, Templates and How to Build One

A KPI dashboard is one page that shows the handful of numbers that tell you whether your business is on track, such as revenue, pipeline, cash and conversion, each compared with a target or last period. A good one answers "are we OK this week?" in under a minute. A bad one has 30 charts and answers nothing.

What a KPI dashboard is

KPI stands for key performance indicator: a number that shows progress toward a goal. A KPI dashboard puts those numbers on one screen, usually as:

  • KPI tiles: one big number, such as "Revenue this month: $48,200", with the change against last month or target.
  • Trend lines: the same number over the last 12 weeks or months, so you can see direction, not just a snapshot.
  • Breakdowns: a bar chart that splits the number by channel, product, region or rep.

What characterises a KPI dashboard, compared with a general report, is focus. Every number on it is tied to a goal, has an owner, and is reviewed on a schedule. If nobody would act when a number changes, it does not belong on the dashboard.

A KPI tracker is the simpler cousin: a spreadsheet with one row per KPI and one column per week. Many small businesses start with a tracker and turn it into a dashboard once the list settles.

Choosing KPIs: leading vs lagging, the 7-metric rule

Leading vs lagging

Lagging KPIs tell you what already happened: revenue, profit, churn, customers won. They are the results you care about, but by the time they move, it is too late to change this month.

Leading KPIs move first and predict the lagging ones: qualified leads, quotes sent, website conversion rate, demos booked, average response time. You can act on them this week.

A useful dashboard pairs them. If revenue is the lagging KPI, quotes sent and win rate are the leading ones that explain it.

The 7-metric rule

Keep each dashboard to seven KPIs or fewer. People can hold about that many numbers in their head during a meeting. Past that, the dashboard turns into a report and nobody reads it. If you have more than seven, you have more than one audience: split it into a company dashboard and team dashboards.

A quick test for each KPI:

  1. Does it tie to a goal we have written down?
  2. Does someone own it?
  3. Would we do something different if it moved 10%?

Three yeses and it stays. Otherwise it goes in a report, not the dashboard.

A worked example

Say you run a 6-person kitchen remodelling company. The owner's goal is $1.2 million in signed jobs this year with a healthy margin. A first draft of KPIs might list 15 things: website visits, Instagram followers, calls, quotes, jobs signed, revenue, margin, crew hours, material costs, reviews and more. Apply the test and it shrinks to seven:

  1. Signed job value this month vs target (lagging)
  2. Gross margin on completed jobs (lagging)
  3. New qualified inquiries (leading)
  4. Quotes sent within 48 hours of the site visit (leading)
  5. Quote win rate (leading)
  6. Jobs finished on schedule (operations)
  7. Cash in bank vs 8 weeks of costs (finance)

Instagram followers and website visits did not survive: nobody would change a decision if they moved 10%. They can live in a marketing report.

Sales KPI dashboard

The sales dashboard most small teams need shows pipeline health and results together.

  • Lagging: revenue closed this month vs target, deals won.
  • Leading: new qualified leads, pipeline value by stage, win rate, average deal size, average days to close.

The same KPIs split by rep: calls or emails, meetings booked, deals won, revenue vs quota. Useful for coaching, but be careful: people will game whatever activity you count.

Financial dashboard

  • Revenue and gross margin vs last month and budget.
  • Operating expenses by category.
  • Cash in bank and runway in months.
  • Accounts receivable and days sales outstanding.

  • Sessions and conversion rate by channel.
  • Leads or sign-ups, and cost per lead.
  • Ad spend and return on ad spend.
  • Email list growth.

Layout principles

  • Most important top left. People read a screen like a page. Put the one number that matters most where the eye lands first.
  • Tiles on top, trends in the middle, detail at the bottom. Headline numbers first, then how they got there, then the breakdowns.
  • Always show a comparison. "$48,200" means nothing alone. "$48,200, up 6% on last month, 92% of target" means something.
  • Same time period everywhere. Do not mix this month's revenue with last quarter's conversion rate.
  • One chart, one question. If a chart needs a paragraph to explain, split it.
  • Colour means something. Use red and green only for good and bad, not decoration.

Common mistakes to avoid: vanity metrics that only go up (total followers, all-time revenue), percentages without the count behind them (a 50% win rate on 2 quotes), and KPIs with no target, which leave everyone guessing whether a number is good.

What is a KPI chart? Usually one of three: a KPI tile (big number with change), a line chart (trend over time) or a bar chart (comparison across categories). Gauges and 3D pies look busy and are harder to read; avoid them.

How to build one from a CSV

If your data comes out of your CRM, store or accounting tool as a CSV, here is how to build a KPI dashboard in a few minutes:

  1. Write down your KPIs first. Seven or fewer, each with a goal.
  2. Export the data. One table with a header row: a date column, the categories you want to split by (channel, product, rep) and the numbers (revenue, orders).
  3. Clean it. Remove total rows and notes, keep one date format.

Keeping it alive: weekly review ritual

Most KPI dashboards die within two months. Not because they were wrong, but because nobody looked. A simple ritual keeps them alive:

  1. Same time every week. Monday morning, 15 minutes, dashboard on screen.
  2. Refresh before the meeting. Whoever owns the data updates it the Friday before.
  3. Each owner speaks to their number. On track, off track, and what they will do about it.
  4. One action per red number. Written down, with a name and a date.
  5. Review the KPIs every quarter. Drop the ones nobody acted on; add what you wish you had seen.

A dashboard is only as useful as the conversation it starts.
