You're patching without an eval harness - freeze a test set of 100 invoices across vendors and score every prompt change against it, or you're just relocating failures. A 2,000-token prompt of special cases usually shrinks to 400 tokens plus 3-5 few-shot examples chosen to cover the layout families - and the score goes up, not down, because models copy structure better than they follow rules. Special cases belong in examples, not instructions. What's the failure split by vendor? Send 10 failing invoices and I'll draft the eval set with you.
